The era of "growth at all costs" in the Indian startup ecosystem has effectively ended. Two years ago, a compelling narrative and a large Total Addressable Market (TAM) were enough to secure a term sheet. Today, Indian VCs are operating with a mandate of capital efficiency and demonstrable unit economics. For founders, this means the goalposts for what constitutes a "fundable" startup have shifted from vanity metrics to hard, defensible data.
Understanding what investors look for requires moving beyond generic advice. Whether you are pitching to a micro-VC in India or a large multi-stage fund, the expectation is that you understand the levers of your business. Investors are no longer just buying into your vision; they are buying into your ability to manage a P&L in a market as complex and price-sensitive as India.
Why Indian VCs Changed How They Evaluate Startups
The shift in the Indian venture landscape is driven by the cooling of global capital markets and the increased scrutiny from Limited Partners (LPs). Indian funds are now prioritizing "path to profitability" over "burn-to-scale." This doesn't mean you need to be profitable at the seed stage, but it does mean you must prove that your business model isn't fundamentally broken. Investors are now looking for "unit economic sanity"—the ability to acquire a customer for less than the lifetime value they bring, adjusted for the unique realities of the Indian consumer.
Pre-Seed Metrics: Proving Vision, Founder-Market Fit, and Early Signals
At the pre-seed stage, you are selling a hypothesis. Since you likely lack significant revenue, investors look for "proxy metrics" that indicate you have identified a genuine pain point.
- Waitlist Velocity: If you are a consumer app, how many people signed up organically? A waitlist of 5,000 people in Bengaluru or Delhi is a strong signal of demand.
- Customer Discovery Depth: Documented insights from 50+ deep-dive interviews with potential users.
- Founder-Market Fit: Evidence of why you are the specific team to solve this problem (e.g., previous domain expertise or a unique technical breakthrough).
- Early Pilot Data: If you have a B2B product, a Letter of Intent (LOI) or a paid pilot with a reputable Indian enterprise carries significant weight.
Seed Stage Metrics: Finding Product-Market Fit in India
By the seed stage, you need to move from "we think" to "we know." This is where you demonstrate that your product has found a home in the market. You are looking for early signs of retention and organic growth.
- Retention Cohorts: Show that your users are coming back. In India, where customer acquisition costs (CAC) can be high, retention is the only way to ensure long-term viability.
- Monthly Recurring Revenue (MRR) or GMV: For SaaS, aim for consistent month-on-month growth. For marketplaces, focus on the take rate and the frequency of transactions.
- CAC vs. LTV: Even if your LTV is projected, show that you understand your acquisition costs across different channels (e.g., Meta ads vs. organic search).
- Engagement Depth: Daily Active Users (DAU) to Monthly Active Users (MAU) ratio.
Series A Metrics: Demonstrating Unit Economics and Scalability
Series A is the "proof of scale" round. Investors want to see that you have a repeatable playbook. If you pour INR 1 crore into marketing, you should be able to predict exactly how much revenue that will generate.
- Contribution Margin: This is non-negotiable. You must show that you are making money on every transaction before overheads.
- Churn Rate: High churn is the fastest way to kill a Series A deal. Investors will look for a stable cohort analysis.
- Sales Efficiency: For B2B SaaS, the Magic Number (a measure of sales efficiency) is a standard metric.
- Expansion Revenue: Are your existing customers spending more over time? Net Revenue Retention (NRR) is the gold standard here.
SaaS vs Marketplace vs Consumer: Where the Metric Benchmarks Diverge
Different business models require different scorecards. A SaaS founder focusing on GMV will be laughed out of the room, just as a marketplace founder focusing on "seats" will be seen as confused.
- SaaS: Focus on ARR, NRR, CAC Payback Period (ideally under 12 months), and Sales Cycle length.
- Marketplace: Focus on Take Rate, GMV, Liquidity (the percentage of supply that gets matched with demand), and repeat transaction rates.
- Consumer: Focus on DAU/MAU, Virality Coefficient (K-factor), and Day-30 retention.
Common Metric Red Flags That Turn Off Indian VCs
Investors are trained to spot "vanity metrics"—numbers that look good on a slide but don't reflect business health. Avoid these common pitfalls:
- Total Registered Users: This is meaningless if only 2% are active. Always report active users.
- Gross Revenue without Costs: Never present revenue without the associated cost of goods sold (COGS).
- Ignoring the "India Discount": If you are benchmarking your CAC against US companies, you are ignoring the reality of the Indian market. Be realistic about what it costs to acquire a user in Tier-2 or Tier-3 cities.
- Lack of Cohort Granularity: If you show an aggregate growth chart, investors will immediately ask for the breakdown by cohort. If you don't have it, it suggests you aren't tracking your business closely enough.
How to Build a Data-Driven Pitch Deck
Your pitch deck should be a narrative supported by data, not a data dump. Use this checklist to ensure your metrics are investor-ready:
- The "One-Pager" Summary: Include a table with your key metrics (Revenue, Burn, CAC, LTV, Retention) for the last 6-12 months.
- The "Why" Behind the Data: For every metric, be prepared to explain the "why." If retention dipped in month four, explain what you learned and how you fixed it.
- The Sensitivity Analysis: Show that you understand what happens if your CAC increases by 20% or your conversion rate drops. This demonstrates maturity.
- The "Unit Economic" Slide: Dedicate one slide specifically to how you make money on a single unit of your product.
Ultimately, the metrics you choose to highlight tell a story about your priorities as a founder. If you focus on vanity metrics, you signal that you are chasing headlines. If you focus on unit economics and retention, you signal that you are building a sustainable, scalable business. Before you start your next fundraising round, audit your internal dashboard against these expectations. If the data doesn't tell a story of efficiency and growth, spend the next quarter fixing the business, not the deck.
